A real implementation, reviewed 2026-10-15
This is the repository used to build this website. It demonstrates selected SHAPE practices; one working application does not validate every possible framework variation. The curated path inventory below was checked in the working tree. Nested files and generated dependencies/build output are intentionally omitted; it is not an exhaustive directory dump. No credentials or private files are included.

Use the specification lifecycle: specifications/requests/ holds human-authored requests awaiting implementation; specifications/archive/ preserves implemented human-authored requests as historical records; specifications/current/ contains agent-maintained descriptions of currently required product behavior. Move implemented requests to the archive without rewriting their historical content, and update current-state specifications. Direct prompts and conversations can authorize development without a formal specification file; maintain the current-state record regardless of request format.
Actual instructions, not the conceptual minimum
The actual root AGENTS.md contains detailed project rules as well as the discovery instruction; it is larger than the minimal model. It has not been rewritten to fit the example. Read the root walkthrough.
Actual files in agent_instructions/ are SHAPE.md (Core Agent Principles), STACK.md (approved technology), ARCHITECTURE.md (internationalization and layer boundaries), DESIGN.md (site-wide design direction), and OBJECTIVES.md (business context, explicitly nonauthoritative). The core example and file-by-file walkthrough reproduce their source and explain it in order. These names are this project's inventory, not a universal list; no LIBRARIES.md exists here.
Actual first lines (verbatim English source):
| File | First line | Walkthrough |
|---|---|---|
ARCHITECTURE.md | ## Internationalization (i18n) Architecture | Read source and explanation |
DESIGN.md | # DESIGN.md | Read source and explanation |
OBJECTIVES.md | # OBJECTIVES.md — SHAPE Framework Website | Read source and explanation |
SHAPE.md | # SHAPE — Core Agent Principles | Read source and explanation |
STACK.md | # STACK.md | Read source and explanation |
Folder-by-folder responsibilities
| Path | What belongs here; what does not | Ownership and agent actions | Why / scope |
|---|---|---|---|
AGENTS.md | Discovery plus actual detailed rules; not feature intent | Explicit user instruction required for edits; agents read | Project's larger entry point |
agent_instructions/ | Standing stack, architecture, design and context; not individual feature specs | Owners govern standards; agents read, changes require applicable authority | Extensible discovery convention, project-chosen files |
specifications/requests/ | Human change requests; not executable content | Humans author; agents inspect and do not edit without instruction | This project's historical intent records |
specifications/archive/ | Prior human change specifications; not generated code | Humans retain history; agents inspect without unauthorized edits | Archived provenance, not a mandatory SHAPE folder |
specifications/current/ | Consolidated requirements by functional area; not a single master file | Agents maintain; humans decide intent | This project's current-state practice |
app/ | Thin English/German/Spanish route adapters and metadata endpoints; no duplicated language UI | Agents implement within project architecture; owner confirms architectural changes | Next.js-specific routing |
domain/ | Content contracts, canonical routes, relationships; no UI/filesystem | Agents maintain contracts and route inventory | Separation of product structure |
application/ | Navigation, metadata and route assembly; no presentation | Agents coordinate domain and loaders | Application boundary |
infrastructure/ | Server-only YAML/filesystem loading and HTTP recovery; no client filesystem | Agents use approved server capabilities | Infrastructure boundary |
components/ | Canonical shared UI and small browser interactions; no locale-specific components | Agents reuse; shared design changes need authority | React-specific presentation |
styles/ | Central tokens and global styles; no arbitrary component values | Project design owner governs material standards; agents consume tokens | Swappable website theme |
i18n/ | Locale helpers and EN/DE/ES YAML; no executable prose/JSX | Agents maintain translation parity and metadata | This site's content architecture |
scripts/ | Diagram/recovery generation, checks and packaging; not product policy | Agents run only within authorization, including testing rules | Build operations, not SHAPE-mandated tooling |
tests/unit/, tests/e2e/ | Ordinary Vitest/Playwright coverage and fixtures; not proof of human acceptance | Authorized checks exercise behavior; independent derivation needs separate context | Project-selected tools |
public/ | Served assets and recovery documents; no secrets | Agents publish safe approved assets; existing images protected in this update | Browser-served files |
resources/ | Original local reference artwork; not runtime business logic | Approved assets retained; no image edits in this update | Local source material |
diagrams/ | Editable Mermaid sources/configuration; not authorization policy | Build can derive SVGs; this update does not regenerate them | Website-specific illustration pipeline |
docs/ | Deployment and verification explanations; not new runtime behavior | Agents keep facts/results synchronized; no fabricated acceptance | Reviewable operational evidence |
server.js, next.config.mjs | cPanel startup/configuration; no product domain logic | Existing hosting architecture governs changes; confirm owner | Project hosting choice |
package.json, pnpm-lock.yaml | Scripts and exact dependency resolution; no credentials | New dependencies require human approval; agents reuse installed stack | Reproducible website tooling |
Framework convention or project choice?
| Element | What this website does | SHAPE-wide requirement? | Who may change it? | Why it matters |
|---|---|---|---|---|
| Root discovery | Detailed AGENTS.md reads all instruction Markdown | Minimal discovery is the convention; full root content is local | Explicit user instruction here | Find rules without a manual file register |
| Instruction directory | Five actual project documents | Extensible discovery; no prescribed inventory | Authorized document owners; confirm with repository owner | Separate enduring concerns |
| Named files | SHAPE.md, STACK.md, ARCHITECTURE.md, DESIGN.md, OBJECTIVES.md | No universal filenames; core canonical identity pending | Confirm with repository owner | Avoid turning examples into mandates |
| Specification organization | Requests plus current-state functional areas | Local choice; three-directory lifecycle; single master file optional | Human intent owners; agents maintain current context | Preserve provenance and continuity |
| Source/layout | Next.js/React layers and YAML | Website-specific | Confirm with repository owner | Architecture is not prescribed by SHAPE |
| Test tools | Vitest and Playwright | Website-specific; independent verification remains a principle | Test execution authorized by humans under current local rules | Tests differ from product acceptance |
| Technical access | Environment/repository permissions must enforce limits | Boundary principle; exact controls depend on enterprise | Authorized administrators; confirm with repository owner | Text cannot create or enforce permissions |
A verifiable small change and its limits
The retained request specifications/archive/SHAPE_Framework_Website_QA_Round_3_Correction_Spec.md asked to consolidate duplicate completion criteria. The actual change updated only the completion bodies in i18n/en/guides/discovery.yaml and i18n/en/guides/feature-specification.yaml and their German/Spanish equivalents. Maintained requirements in specifications/current/content.md and regression tests in tests/unit/round3-content.test.tsx and tests/e2e/qa-content.spec.ts record the intent and checks.
docs/QA-ROUND-3.md records 62 passing unit tests, 57 passing browser checks with one intentional skip, and unchanged image checksums. These are recorded local results, not a claim that an independent agent authored those tests, that a suite runs on the production host, or that humans accepted the outcomes. No human product-acceptance record or committed revision of that change was available; its publication/acceptance must not be invented. This is a verifiable working-tree example with those explicit limits.
